Most leadership work adds capability when you are already tired, sad, overwhelmed or drifting. The Coherence Intensive does something else: we measure the distance between how you lead and where you lead from — and then close the gap, over three months, with one-to-one sessions, a practice on demand, education program, and a room of eight brave leaders choosing a different path.

We read your resistance at the start and map the underlying threads and goals. Closing the distance is the work. Leading from your coherent core is the outcome.

01 · The diagnosis

The problem keeps changing shape.
What’s underneath doesn’t.

You have faced this problem several times. The difficult report, the stalled quarter, the conversation you keep not having, the decision you put off, pushing yourself through — each one gets handled, and each one comes back wearing different clothes. That is not a discipline problem. It is a structural one.

Underneath how you operate there is a distance — between what you know is true and how you actually run things when the pressure is real. The Coherence Framework calls it the Primal Gap. It is not a weakness, usually just hidden from you, held at a cost you stopped noticing because you have been paying it so long.

The gap is not in what you know. It is in where you operate from — and it is measurable.

The Intensive begins by locating it. Not a personality type, not a strengths profile — a structural reading of the specific way you hold the resistance, which domains it runs through, and what it is quietly costing to maintain.


02 · Why competence hasn’t fixed it

You have done the work. You can name the pattern precisely. It still runs you.

The most dangerous moment in a leader’s development is the one right after the insight. The books, the coaching, the degree, the therapy — they gave you an accurate vocabulary for the pattern. And the pattern survived the vocabulary. The framework has a name for this: informed stagnation.

Insight is necessary and not sufficient, because the gap is not made of ignorance. It is made of structure — and structure only moves under sustained, measured pressure at the right point. That is what the ninety days are for: not more understanding, but the deliberate, tracked closing of a distance you will experience and see move.

04 · The ninety days

A sequence: read personally, practised daily, held in a room of eight.

One shape, one cadence. The six one-to-one sessions are fixed — the cohort and the practice are added around them, never instead of focused attention.

Ninety days of work, with a published two-week pause over the holidays. Cohort I runs 12 October 2026 to 29 January 2027. The three circles are fixed and dated below, at 8–9.30am Sydney; your reading, orientation and six sessions are booked around your own calendar, in your own timezone.

Admission

A short application, then the admission step: your reading — $495, credited in full against the programme if you are admitted. Not everyone is admitted.

The Leader Coherence Classification

The instrument, then a structural report: the Primal Gap located and measured, the eight operating domains read, the single cross-system pattern — and the blind-spot layer: what you are not asking yourself. Delivered twenty-four hours before your orientation, deliberately, so the session is spent on the work rather than reading it back to you.

Day 3 — Orientation

The shift, designed

Seventy-five minutes, one to one. The reading is tested against your real life and sharpened into your own words. You leave with the shift designed: the two or three threads that carry the most weight, opened as trackable work.

The opening circle

Eight leaders, ninety minutes. The Coherence Framework’s first layer is laid down — the five states, and the gap they measure — and the room is named. Concept-led, not confessional: your reading stays yours, and what you bring into the room is always your choice. All three gathering dates are published before you enrol.

Weeks 1–12

The practice — the Coherence Mirror, on demand

A live, structured session — text or voice — in the moment it matters: before the hard conversation, or at eleven at night when the pattern has just fired. Your reading is loaded, so it names the pattern and where else it is showing up, rather than answering in a generic register.

Everything you work in it is held as threads and tracked as movement — followed from the first time you catch the pattern to the day the new way holds without being held. The eighty-four days between the six conversations are worked, not waited.

Using it is what the continuation guarantee is measured against — at least three times a week. It is sealed like your journal: nobody at Coherence can read it.

Every second week

The sessions — one to one, sixty minutes, six of them

You and the practitioner — with your fortnight already read: what moved, what fired again, what you caught in time. No recap, no warm-up; the hour starts where the work actually is.

Each session presses at the exact point the fortnight exposed, sharpens the threads that carry the most, and sets the next fortnight’s work. The cadence is deliberate: close enough that nothing drifts, far enough apart that the days between can do their part.

The midpoint circle

The framework’s second layer, taught at the exact moment it stops being theory: informed stagnation — the insight is accurate and the pattern still runs. Worked together, that moment loses its isolation — and most of its grip.

Two weeks, published from the start

The sessions and the circles stop over the holidays; the Mirror stays open the whole time. It is designed in, not an interruption — which is why the ninety days of work run to the end of January rather than finishing in December.

05 · The instrument

The Leader Coherence Classification. This is page four of fourteen.

The Classification is a fourteen-page structural read — not a quiz result. It names the state you operate in, measures the resistance holding it in place, and reads all eight operating domains against the framework — built where five disciplines meet: Leadership & Organisation Development, Social Ecology, Psychophysiology, Salutogenesis, Wave / Quantum mechanics.

We would rather show you a real page than describe one. The names are redacted. The precision is not.

Underneath the instrument sits the body of work it reads from: the Coherence Framework — the five states, the eight operating domains, and seventy-eight documented structural signals. You do not need to learn any of it to be read by it. The parts worth carrying are taught in layers, across the cohort’s three circles.

06 · The measurement — and what we stake on it

You are read at the start. You are read again at the end. The distance is the result.

Almost nobody in this field measures both ends. We do — the same formal instrument at day 0 and day 90, with the movement tracked in between: threads advancing, resistance easing, patterns caught earlier. And because the tracking runs the full ninety days, it can tell the difference this work exists for: a shift that visits, and a shift that stays — embodied, not just glimpsed. You will see it, not be told about it.

If your reading does not name something true, say so — the $495 is refunded, unconditionally.

After the orientation

The fit guarantee

If, after your orientation session, this is not right for you — full refund of the balance, no questions. You cannot lose money finding out.

At day 90

The continuation guarantee

If you attend the sessions and use the Mirror at the agreed cadence, and your reading has not moved by day 90 — we keep working, at no further charge, until it does. The condition is not our opinion of your effort; it is measured by the same system that measures your progress.

We would rather you kept your money.


08 · Confidentiality

The work only goes as deep as the room is safe.

You will be telling the truth about things you do not say out loud at work. So the architecture is built for it: every entry and session is sealed with AES-256 in a store only your passphrase unlocks. We keep a wrapped envelope we cannot open — not our database, not our backups, not our staff.

Nobody at Coherence can read your sessions. That is not a policy. It is the architecture.

09 · The practitioner

You are not assigned a coach. You are read by the person who built the instrument.

The Intensive is delivered by Cameron Cross — author of the Coherence Framework, the Classification, and the Mirror. Every reading in the founding cohort is his; every session is with him.

Thirty years reading living systems — communities, companies, governments, a platform used by the United Nations — grounded in a Master’s in Social Ecology and a seven-year apprenticeship with an Australian Aboriginal healer. The framework was built in the two years after a collapse of his own: the instrument he needed did not exist, so he made it.

Eight seats, because every one is read and held personally — and eight is the right size for the room.

11 · Begin

Eight seats. It starts with the reading.

Admission begins with your reading — $495, credited in full against the programme if you join: the instrument, the fourteen-page structural read, and an hour together on what it found. If the reading names nothing true, say so — it is refunded, unconditionally.

Whether the Intensive follows is a decision we make together in that hour — not everyone is admitted, and the reading is fair value either way. If you are admitted: your seat holds for seven days, your platform access opens the day you pay, and your orientation happens within the week.

Enrolment for Cohort I closes Friday 2 October 2026, 5pm Sydney time. The programme begins Monday 12 October. Readings are taken before then, in the order they are booked.


12 · Asked, plainly
How much time does it take?

Scheduled: a seventy-five-minute orientation, six sixty-minute sessions, and three ninety-minute circles — under twelve hours across the ninety days. The Mirror is yours as often as you want it; most people work in it about fifteen minutes a day.

I’ve done coaching, therapy, an MBA. How is this different?

Those add. This measures and removes. And the eighty-four days between the sessions are worked, not waited — with your own reading loaded into the practice, so the work speaks to your structure rather than a generic one.

Is this therapy?

No. It is developmental, structural, and leadership-facing — and if what you actually need is something else, we will tell you so in the fit conversation and point you somewhere better.

What if it doesn’t work?

You are covered three times: the reading is refunded if it names nothing true; the balance is refunded in full if, after your orientation, this is not right for you; and if you do the work and your reading has not moved by day 90, we keep working at no further charge until it does.

Who sees my sessions?

You. Your journal and sessions are sealed under a key only your passphrase derives — nobody at Coherence can read them, and neither can our backups. See the privacy policy for the full detail.

Do I have to share my reading with the cohort?

No. The circles are concept-led, not confessional: the framework is taught to the room, and what you bring of your own is always your choice. Your reading, your sessions, and your journal stay yours.

Why only eight seats?

Because it is a room, and rooms have a right size. Eight is small enough that every reading and every session stays personal — six hours of calendar per person, per quarter — and large enough that the cohort is real: three gatherings where eight leaders work the same framework on very different lives.
